Gears of War: E-Day story director Juan Vaca caught in Xbox's September 22 cuts
Kotaku first reported the layoff. It described Vaca as the story director on the upcoming Gears of War: E-Day and one of hundreds of Xbox employees losing their jobs in the latest cuts. Vaca announced it himself, "I am part of this round of Microsoft Layoffs and am open to new opportunities in games/film/TV," on LinkedIn and Bluesky. He added a request for teams needing a director/storyteller to contact him.
He had been at The Coalition, the Microsoft studio behind Gears, for about four years. Vaca joined the studio in 2022 and helped "guide narrative teams and cross-discipline groups through the process of building a story from concept to execution," according to his LinkedIn page. In plain terms, he coordinated the writers, designers and other groups that turn a campaign story into playable missions and cutscenes.
Kotaku's headline says the layoff came "four days" after the gold announcement. The dates give five. Vaca's post and The Coalition's official announcement both went out on September 17, and Xbox announced the cuts on Tuesday, September 22. The gap is small, but the dates are clear.
The timing stands out because a game "going gold" is usually a milestone for the team that built it. Kotaku described it as effectively meaning development of the game is done and the build is ready for disc manufacturing. The public record doesn't say why Vaca's role was eliminated. Speculation that he was cut because his part of the work was finished has no support from anything Xbox or The Coalition has said.
The Coalition's layoff count is still unknown
The key figure for anyone tracking the studio is how many Coalition staff lost their jobs, and nobody has published it. Kotaku says it is unknown at this time how many other people at The Coalition were laid off as part of Tuesday's latest round of Xbox cuts.
Kotaku later updated its story with one detail, citing an unnamed source. According to a source familiar with the matter, less than a handful of people were cut at the studio for reasons unrelated to today's wider restructuring within Xbox, and the plans around E-Day's launch remain unchanged. That statement sits awkwardly next to Vaca's own description of his exit as "this round of Microsoft Layoffs." Readers should take both at face value: a small number of Coalition cuts, framed by the source as separate from the wider restructuring, and a laid-off employee who describes it as part of that round. Kotaku has contacted Xbox for more information.
Xbox's own memo on the cuts doesn't mention The Coalition or Gears. It lists Halo Studios by name and otherwise refers to "other first-party studios" and management and central functions. The only public account of Coalition-specific cuts is Kotaku's, and no other outlet has reported the studio's headcount impact.
Gone gold on September 17 locks in the E-Day launch calendar
The Coalition's gold announcement came from studio head Mike Crump in a September 17 Xbox Wire post. He wrote that the game had "officially gone gold" and that the team was entering the final stretch toward launch. His wording is more careful than Kotaku's "development is done." Going gold means the launch build is locked for manufacturing and distribution. The same post still describes ongoing work on PC stability and performance, and it warns that the game may need future updates.

The date has been public for months. GamesRadar reports that Gears of War: E-Day's release date has been set for October 6, 2026, and it was announced at Xbox Games Showcase 2026. Wikipedia's entry lists the same date for Windows and Xbox Series X/S.
Xbox's store page lists the Standard Edition at $69.99 and the Premium Edition at $99.99, with a $30 upgrade from Standard to Premium. The Premium Edition adds up to five days of early access, the Bravo Squad Signature Weapon Pack, five seasonal customization packs and 1,000 Iron, the game's premium currency. On PC the game is sold through the Microsoft Store and Steam, and the store page lists Windows 10/11. Xbox Play Anywhere is supported, so one purchase covers both console and PC with shared progress and achievements.
E-Day is a prequel, set fourteen years before the events of the first game, following Marcus Fenix and Dominic Santiago on Emergence Day. It is built in Unreal Engine 5. According to Wikipedia's summary of the studio's history, The Coalition is also collaborating with People Can Fly on Gears of War: E-Day. The game's campaign is the part Vaca worked on, and it had already reached its launch build by the time he left.
Xbox's 268-role reset reorganizes Halo, Forza and Obsidian
Vaca's layoff was one of 268 roles Xbox cut on September 22, according to an internal memo republished on Xbox Wire. The cuts span Halo Studios, other first-party studios, and the management and central functions of Xbox Game Studios (XGS). Xbox calls it a continuation of the "reset" it announced earlier in 2026. The memo says the actions taken since July, including studio divestitures, bring the company roughly three-quarters of the way through the restructuring it previously announced. Kotaku notes the new cuts come following a massive round of layoffs in July.
The reorganization is bigger than the layoffs. Kotaku summarized the headline moves as moving Halo under Activision and merging its Forza teams into one studio. Xbox's memo gives the full list:
- Activision takes on World's Edge and Rare. It will also develop the next Halo through a new, purpose-built team kept separate from Call of Duty.
- A small team at Halo Studios will keep supporting the Halo community and the games already on sale.
- Bethesda takes over Obsidian, which continues its current projects, including Grounded and a new Fallout project with Bethesda Game Studios.
- King absorbs Microsoft Casual Games.
- Playground Games and Turn 10 merge into one studio focused on the Forza and Fable franchises.
The memo also updates the divestitures. Compulsion Games and Double Fine returned to independent management in August with their IP, back catalogs and runway funding. Undead Labs has left on similar terms and will release State of Decay 3 day one on Game Pass through a new publisher. Two separate deals for Ninja Theory fell through, so Xbox is beginning consultation with employees on a proposed closure. Consultation at Arkane is expected to run through the end of the year.
The Coalition doesn't appear anywhere in that list. It hasn't been moved under another publisher, merged or divested, and the memo says nothing about Gears. On the public record, the studio is staying where it is. The one confirmed staffing change there is Vaca's, and there is only a vague account of a few others.
What this means for Gears players on Xbox and Windows PC
If you plan to play E-Day, nothing needs to change: the launch plan Xbox published on September 17 still holds. The September 22 memo doesn't mention a delay or cancellation, and Kotaku's source says launch plans are unchanged. The game's launch build was locked before the layoffs were announced.
What is less clear is The Coalition's long-term capacity. A story director leaving after the campaign is finished has little effect on the game shipping on October 6. It could matter more for post-launch story content or future Gears projects, but nobody has disclosed plans for either. Readers deciding whether to pre-order Premium, which includes seasonal customization packs "available as released," are relying on a roadmap Xbox hasn't revised.
