Microsoft said on September 22, 2026 that Undead Labs has finished separating from Xbox. It also said State of Decay 3 will still launch day one on Xbox Game Pass when it ships in 2027, now with a new publisher that Microsoft hasn't named. Game Pass subscribers keep the release they were promised. What changed is the business arrangement around it. Xbox no longer owns the studio, but it has kept the thing that matters most to its subscription service, which is a big first-party-style launch on day one. That's a sign of how Microsoft plans to keep Game Pass stocked as it shrinks its studio portfolio.

Xbox Keeps the State of Decay 3 Game Pass Launch After the Undead Labs Divestiture​

The news came in an internal memo to Xbox employees that Xbox Wire published under the title "Continuing Our Reset." It covers the next phase of the restructuring Microsoft started earlier this year. The memo says Xbox is cutting 268 more roles across Halo Studios, other first-party studios, and the Xbox Game Studios management and central-functions layer. It says the actions since July, including the studio divestitures, put the company about three-quarters of the way through the restructuring it had announced.

The key line for State of Decay 3 is short. The memo says Compulsion Games and Double Fine "returned to management with their IP, back catalogs, and runway funding" in August, and Undead Labs has now "successfully transitioned on similar terms." It adds that the studio, "with a new publisher, will release State of Decay 3 day one on Game Pass." Several outlets, including DayOne and FullCleared, identify the memo's author as Xbox Game Studios head Matt Booty. DayOne reproduced the same passage word for word.

This settles a question that had been open since July. GameRant reports that when the restructuring was first announced, Microsoft said Undead Labs had entered terms to join new ownership and would receive funding to complete and grow State of Decay 3. Xbox kept listing the game as a Game Pass title after that, but the studio's move hadn't been completed. Now it has, and the Game Pass commitment survived.

The memo leaves one thing out: who the publisher is. The "new publisher" Booty referred to for State of Decay 3 still hasn't been named, FullCleared notes. Nobody knows yet who will handle marketing, certification, and distribution outside Game Pass.

Undead Labs Goes Independent and Employee-Owned Instead of Joining a New Parent​

Microsoft's memo gives only the terms. Undead Labs gave the ownership details itself. On its State of Decay website, Undead Labs announced that it has completed its separation from XBOX and is now operating as an independent, employee-owned game development studio. FullCleared compares the two announcements this way: Booty's memo said Undead Labs had transitioned on terms similar to those two studios, and the announcement from Undead Labs fills in the rest: the new owners are its own employees.

That differs from how things looked in July, when the plan involved "new ownership." The final version has no outside parent company. GameRant describes Undead Labs as now untethered to the Xbox Game Studios umbrella.

Studio head Philip Holt put it positively. In a press statement, he said "Independence brings us closer to our community and lets us focus on what matters most: making the best games we can and earning the continued support of the people who choose to spend their time with us." He also thanked his former owner: "We're enormously grateful for our years as part of XBOX and for everything that relationship has made possible," Holt said. "Microsoft has been part of the State of Decay story from the very beginning, and we're proud of everything we've accomplished together."

The relationship goes back a long way. The first game in the State of Decay series launched in 2013 in a partnership with Microsoft, and the company went on to acquire Undead Labs in 2018. 8 years later, the two have decided to part ways. Undead Labs says additional details about its future plans will be shared at a later date. So beyond State of Decay 3, the studio hasn't said what it will make or who it will work with.

How the Undead Labs Terms Compare With Compulsion, Double Fine and Ninja Theory​

"Similar terms" means something specific here. In the Compulsion and Double Fine deals, each studio left with its own intellectual property, its back catalog, and runway funding, meaning money to keep operating while it becomes self-sustaining. Undead Labs is described as leaving on the same basis. The memo doesn't say how much funding was involved or exactly what rights Undead Labs now holds to the State of Decay franchise. Those details aren't public.

Game Pass is where this deal stands out. The memo announces no new publishing arrangement for Compulsion or Double Fine. For Undead Labs, Microsoft kept a day-one subscription launch while giving up the studio. From the subscriber's side, a divested studio's next big game looks the same as it did when the studio was first-party. This is our reading of the terms, not something Microsoft said: Xbox appears to be treating ownership and content supply as separate things, and it is keeping the supply.

The same memo shows what happens when a divestiture doesn't work out. Microsoft wrote that two separate agreements for Ninja Theory fell through, according to the full memo text. Xbox will now begin consulting employees on a proposed closure of the Hellblade studio while it keeps looking for other options. Consultation with Arkane is still underway and is expected to continue through the end of the year. Next to those studios, Undead Labs came out of the process about as well as a divested studio could: it stays open, it's independently owned, it's funded, and its main game still has guaranteed distribution through Game Pass.

The rest of the memo reorganizes Microsoft's remaining studios. Activision takes on World's Edge and Rare, plus development of the next Halo game by a new dedicated team. Bethesda takes on Obsidian. King absorbs Microsoft Casual Games. Playground Games and Turn 10 merge into one studio focused on Forza and Fable. Undead Labs doesn't appear in any of that, because it's no longer part of the org chart.

State of Decay 3 in 2027: Xbox Series X|S, PC, Cloud, Play Anywhere, Steam and PS5​

The platform list hasn't changed with the divestiture. Xbox Wire's June 7 post-reveal Q&A lists the game for Xbox Series X|S, Xbox on PC, and cloud, "included with Game Pass," and supporting Xbox Play Anywhere, which lets one purchase play on both console and PC at no additional cost. The same listing names Steam and PlayStation 5 as additional platforms. Undead Labs repeated the short version in its independence announcement: State of Decay 3 remains targeted for release in 2027 on XBOX, Game Pass, PC, and PlayStation.

The most detailed public description of the game is still the June reveal. Xbox showed the first gameplay trailer at the Xbox Games Showcase on June 7, 2026. That was six years after the 2020 announcement GameRant points to. Creative director Kevin Patzelt told Xbox Wire the game is built in Unreal Engine 5. He said the playable space is "about 4 times the size of a single State of Decay 2 map" and is open from the moment a player joins. Co-op supports up to four players in a shared world, and each group can run up to three settlements.

Two platform details matter for anyone planning a purchase or subscription. First, the Xbox listing includes the standard note that online console multiplayer needs a platform-specific subscription that includes online play, sold separately. Second, Microsoft has only ever said the game is "included with Game Pass." None of the official material says which Game Pass tier it will be in. Microsoft hasn't clarified tiers for this game since the divestiture, so don't assume every tier gets it until the store listing says so.

The release date is still just "2027." Undead Labs, Xbox, and the independent coverage all give only the year. There's no quarter, month, or day.

From Alpha to Closed Beta: Undead Labs Is Stress-Testing Untethered Co-op Before 2027​

According to the studio, development hasn't slowed during the ownership change. The game is currently in alpha, with the team continuing toward the previously announced milestone of entering a closed beta before the end of the year, Undead Labs said in its independence post.

Undead Labs community manager Bruce Dugan described the testing program on Xbox Wire on August 26. It began in April 2026 when sign-ups opened for a first wave of alpha testing, and that wave was deliberately limited in scope. FullCleared adds that alpha playtests started in May after signups opened in April, which fits the studio's own timeline. Dugan said alpha testers had praised combat against multiple "Freak" zombie types, better lighting, sound, weather and visuals, more cosmetic options, and smoother character movement.

Patzelt explained why the testing is expanding in the same post: "this is our largest map ever and with untethered multiplayer, we really need to take the opportunities to stress-test and fine-tune." Untethered co-op means players in a shared world don't have to stay near each other. Patzelt described it as "play together, but apart," where one player can defend a base while another heads to a different part of the map. He also said a shared save can be advanced asynchronously, so players can build facilities or move the story forward at different times. For a studio of Undead Labs' size, that's a hard networking and persistence problem to solve, which is why the studio is putting so much weight on wider beta testing.

The closed beta is set to begin before the end of 2026. Undead Labs says testing will widen to more players and more platforms as launch approaches. Sign-up is free through the State of Decay playtest site, and not everyone who registers is selected for each wave.

What this means for Game Pass subscribers​

Nothing changes for Game Pass subscribers who were waiting for State of Decay 3. Nobody needs to buy the game separately to play it at launch, based on everything Microsoft and Undead Labs have said. What's still open is when it arrives and which tier includes it. Players on PC should note that the game will be on both the Xbox PC app, through Game Pass and Play Anywhere, and Steam. Whether it's worth keeping a PC Game Pass subscription for this one game depends on a launch date nobody has announced.

Update: Gamescom preview reveals evolving survivor traits and harsher injury systems (September 22, 2026)​

Shacknews reports that its closed-door Gamescom 2026 demo showed new survival-management systems not previously detailed by Undead Labs. Survivor traits can reportedly evolve as characters complete missions: positive attributes can improve, while negative traits can become less disruptive, though they cannot be removed completely.

The preview also describes more lasting consequences for failed missions. Survivors can suffer injuries including concussions and bone fractures that reduce their maximum stats and may keep them unavailable for extended periods. Building infirmaries and recruiting medically skilled survivors can reportedly shorten recovery times.

Shacknews also says Plague Hearts remain central to clearing territory. Destroying one removes nearby zombies and opens neighboring settlements for players to claim, but Hearts can return over time and must be contained to prevent the map from becoming overrun again. The demo included larger Juggernaut enemies and co-op missions where players split responsibilities between distracting hordes and attacking the Heart itself.
